What is the talk-to-listen ratio?
The talk-to-listen ratio is the share of a sales call in which the rep is speaking, compared with the time the customer side speaks, usually shown as a percentage for the rep.
Why it matters
A rep who talks for most of a call learns little about the customer’s problem, budget or timing. The ratio is a quick, objective check on whether the customer got room to explain. Gong’s original 2016 analysis put the best-converting ratio at 43% talking; its 2025 update of 326,000 sales calls found sellers talked 57% of the time in won deals and 62% in lost ones (Gong, 2025).
The right ratio depends on the call. In a discovery call the customer should do most of the talking. In a demo the rep naturally talks more, and a cold call sits somewhere in between. Judging every call against one number flags the wrong reps and misses the right ones.
Example
A discovery call with an operations manager runs 32 minutes. At 14:20 the rep starts walking through the product roadmap and keeps going for six minutes. By the end the rep has spoken for 68% of the call, and the scorecard shows the pain criterion unanswered. The sales manager opens the call at 14:20, pins a comment to that moment (“park the roadmap, ask what a late delivery costs them”) and the rep replies in the thread before the follow-up meeting.
How Drummer handles it
Drummer measures the talk-to-listen ratio on every recorded call from the transcript, with the rep identified automatically and every other speaker counted as the customer side. Each call has a call type (discovery, demo, follow-up, negotiation, onboarding or cold call), and the ratio is compared with the benchmark for that type, so a demo is not judged by discovery standards.
The result lands in one of three bands: On track, Worth a look or Focus area. A focus area becomes an attention point on the call, next to the scorecard, and the rep overview shows how each rep’s ratio moves over the weeks. Give every rep a day back, starting next week.
Thirty minutes, on your own calls and your own CRM. No migration, nothing for your reps to learn.
